Why We Don't Do Hourly Billing for Website Design

Hourly billing sounds fair on paper. You only pay for time actually worked, right? In practice, for website design, it does something quieter and worse: it punishes you for asking questions.
Every phone call becomes billable. Every "can we tweak the header" becomes a line item. Small business owners start hesitating to reach out, not because the request is unreasonable, but because they don't know what it'll cost to ask. That's a bad way to run a working relationship.
The real problem with hourly quotes
An hourly estimate is a guess dressed up as a number. "This should take about 15-20 hours" sounds precise, but it's really a range with a lot of room to drift — and the drift almost always runs one direction. By the time the invoice arrives, the total rarely matches the number you were told at the start.
That's not usually dishonesty. It's just what happens when the pricing model has no ceiling. There's no incentive built in to finish efficiently, because more hours means more revenue.
What a flat price actually does
When we agree on one flat price before any work starts, the incentives flip. We have to scope the project accurately up front, which means more listening on that first call, not less. And once the number is agreed, it doesn't move — regardless of how many revisions or questions come up along the way.
